Measuring forward deployed engineering

Buyer guide

A forward deployed engineer (FDE) builds software inside a customer's team. Hours logged and tickets closed say little about one. Measuring forward deployed engineering means checking whether the system is used, and whether the work it supports got better.

What the leaders measure

Adoption and impact, not activity

OpenAI says its FDEs "measure success through production adoption, measurable workflow impact, and eval-driven feedback that changes product and model roadmaps". Its FDE managers are measured on how consistently the team ships and how clearly it delivers signal to Research and Product.

Anthropic asks its FDE manager to set team OKRs tied to customer success outcomes and product adoption. It asks its pre-sales lead to track pipeline health, conversion and cycle time.

Measuring forward deployed engineering: a scorecard for one project

MeasureWhat it tells youHow to measure
Time to first production useWhether scoping and access workedTime from kickoff to the first real user
Weekly active usersWhether people chose to use itProduct logs, against the size of the target group
Workflow measureWhether the business got betterThe measure agreed at the start, before and after
Eval scoreWhether AI output is good enoughPass rate on a fixed test set of real inputs
IncidentsWhether it is stableHow many, and how long each takes to fix
Handover readinessWhether the customer can run itA runbook, a named owner, and a stretch without the FDE

Team-level measures

  • Shipping cadence Deployments reaching production each quarter.
  • Reuse rate How much of each deployment comes from existing tools and patterns.
  • Product signal Field findings that became product changes.

FAQ

Questions people ask

What is a good time to production?

There is no published benchmark we trust. AWS says its embeds aim to leave self-sufficient teams behind. Agree a target at the start and track against it.

Should FDEs be measured on revenue?

Not directly. Revenue follows adoption. Tie FDE goals to production use and the customer's workflow measure, and let account teams own revenue.
